The Escalation Tax

Every time you solve a problem your manager should have solved, you are not helping them. You are training them to bring you the next one.

That is the escalation tax. Most organisations are paying it every day without calculating what it actually costs. The visible cost is obvious: twenty minutes here, half an hour there. The invisible cost is the bigger problem, and it is compounding against you every week.

What Escalations Are Teaching Your Management Layer

Every escalation you accept sends a message. It teaches your managers that the safest move is to check upward rather than decide. It teaches them you will always be available to catch what they do not want to hold.

And it cascades. If your managers escalate to senior leaders, their teams escalate to them. Eventually the whole organisation runs on a model where nobody makes a decision until someone senior enough blesses it.

You think you are being helpful. You are building a system that cannot function without the right person in the room.

The Invisible Cost Is the Real Problem

While senior leaders are handling decisions managers should own, they are not doing the work only they can do. The strategic conversation that got pushed. The client relationship that did not get the time it needed. The opportunity that sat without headspace to pursue it.

Every escalation displaces something. And what it displaces is almost always more valuable than what caused it.

In operational businesses the compounding is fast because decision volumes are high and cycle times are short. A manufacturing plant does not run on weekly decisions. When escalations stack in that environment, the MD becomes the bottleneck for the entire operation without anyone choosing for it to happen.

Why Telling People to Stop Escalating Makes It Worse

The instinct is to push back on escalations. That just drives them underground. People stop escalating but also stop deciding, which is worse. You get a management layer that waits. Nothing moves. Everything sits until someone senior touches it.

The fix is not behavioural. It is structural. Which decisions belong where. Who has explicit permission to make which calls. And critically, what happens when someone gets a decision wrong.

If the consequence of a bad decision is worse than the consequence of no decision, every rational person in your business will escalate rather than risk it. That is not a courage problem. That is a system design problem.

At a dairy business, escalations dropped 15% inside 90 days, with 90% of issues resolved peer-to-peer without going up the chain. Their own senior leaders rated the shift 8.75 out of 10 and said they would sponsor it again.

The change was visible from above, not just felt below. That is the standard your CFO can see and your board will notice.

Count your escalations roughly for one week. How many decisions hit senior desks that did not belong there? Then ask: what did not get done because of those?
