Cancel recurring meetings that no longer earn their place, replace status updates with short written notes, and default to no meeting unless there is a decision to make. Protect the freed time for focused work.
As short as the decision requires, and rarely the default 60 minutes just because the calendar offers it. Setting 25 or 45 minute meetings forces sharper focus.
Agree the outcome at the start, park tangents for later, and keep steering back to the decision at hand. A visible agenda and someone willing to hold the line make all the difference.
If there is no decision to make together and no real discussion needed, it is almost always an email or a short written update. Reserve live time for the things that genuinely need people in the room.
