Why Your Leadership Training Program Isn't Working (And It's Not the Content)

If you've sent a manager on a leadership program recently, you've probably seen this pattern: they come back energized, talk about it for a week, and then nothing changes.

It's not because the training was bad. It's not because your manager wasn't smart enough or motivated enough. It's because of what happens the moment they walk back into the building.

The champagne-from-a-fire-hose problem

Here's the typical sequence. You send someone on a two-day leadership offsite. It's genuinely excellent: a skilled facilitator, good frameworks, real insight. They come back with their head full of new thinking, ready to change how they lead.

But because they were away for two days, their week is now compressed into three days of meetings. They haven't touched email, so there are 300 messages waiting. All the enthusiasm from the program gets drowned by systemic noise the moment they're back at their desk.

Then they go to their boss and say, "here's what I learned." The boss says, "oh yeah, we tried that, doesn't work here." Enthusiasm diminishes further.

Then they go to their team and say, "I want us to start doing this differently." The team says, "we're too busy, boss. If you could just clear some things off our plates, that would help."

That's where the best intentions of a leadership program die. Not in the room. In the days immediately after it.

This is one reason the ROI on most leadership programs is so low. The content isn't the problem. There was never any capacity created for the new behavior to land.

You can't learn to juggle fire while you're drowning

Leaders in this position aren't short on intelligence or effort. They're short on space. Ask any leadership team what good leadership looks like and they'll tell you, correctly. The knowledge isn't the gap. The gap is that they're too busy fighting fires to act on what they already know.

Sending someone more skills training while they're in that state is like handing them an anvil instead of a life preserver. It's more to carry, at the exact moment they have no capacity to carry anything else.

Where is the friction in your team?

The Leadership Friction Finder pinpoints where effort is leaking, so you fix the cause rather than the symptom.

What actually works: capacity first, skill second

The fix isn't a better training program. It's sequencing.

  1. Create capacity before you add skill. Before teaching anything new, identify what's actually getting in the way of this person leading well right now. Not a generic competency gap. Their specific friction point today.
  2. Start with the lowest effort, highest impact fix. Find the one thing that, if removed, frees up the most time and headspace. Fix that first.
  3. Build in implementation support, not just a one off session. Give people a focus, let them try it, then come back and share what worked and what didn't as a group. One person's "this was a disaster" becomes everyone else's shortcut to doing it better.
  4. Only add new skills once capacity exists. Skill building is the cream on the cake. It only sticks once someone has enough headspace to actually absorb and use it.

The question to ask before your next leadership investment

Before booking another off-site or course, ask: does this person currently have the capacity to implement anything new?

If the honest answer is no, if they're already answering every question, sitting in every meeting, and holding the whole team's workload, then more training won't fix that. It'll just be one more thing they don't have time for.

Start by finding what's actually in the way. That's where real, lasting change in leadership behavior begins.
